Defining the Three Buckets
Imagine you have three buckets in front of you. Every problem, worry, or task you face can be sorted into one of them:
· Bucket 1: Things You Control. The most important bucket, yet often the most neglected. It contains only a few things: your thoughts, your beliefs, your choices, and your actions. This is where your true power lies.
· Bucket 2: Things You Can Influence. Contains the outcomes you can potentially affect but not fully control. This includes the opinions of others, the outcome of a negotiation, or the performance of your team. You can apply your energy here, but you must accept that the final result is not entirely up to you.
· Bucket 3: Things You Can’t Control. This bucket is the largest. It contains everything else: the economy, the weather, traffic, past events, the decisions of other people, etc. Any energy spent worrying about this bucket is wasted.
The Key to Emotional Regulation and Better Decisions
Much of our anxiety and stress comes from mentally living in Bucket 3, worrying about things we have no power over. The practice of consciously sorting your concerns is an act of emotional regulation. By identifying what belongs in Bucket 3, you give yourself permission to let it go. This frees up immense mental and emotional energy.
When you focus your attention exclusively on Bucket 1 (your responses) and Bucket 2 (your influence), your mind becomes clear and focused. This clarity is the prerequisite for effective decision making.

The Reality of Implementation
Here's what I've discovered training thousands of leaders: understanding the Three Buckets concept and consistently applying it when you're actually overwhelmed are completely different challenges.
Most people can intellectually grasp the framework but struggle to use it effectively when emotions are running high, deadlines are crushing, and everything feels urgent. They know they should focus on Bucket 1 but find themselves spiralling about Bucket 3 items anyway.

In High-Stakes Negotiation In our negotiation training, this is one of the foundations. Amateur negotiators become fixated on the other’s unpredictable behaviour (Bucket 3). Professionals remain anchored in their own preparation, strategy, and conduct (Bucket 1). They influence outcomes by flawlessly executing what’s entirely within their control.
